How Long SEO Takes and When to Expect the First Leads

The most common conflict between a business and a contractor is about timelines. The client expects a result in a month, because paid search brings leads on day two. SEO works differently: you invest in an asset that starts paying back with a delay, but then works without a fee for every click.

What actually happens month by month

  • Month 1: audit, semantics, work plan. There are no visible traffic changes, and there should not be
  • Months 2–3: technical fixes, structural rebuild, the first texts. Positions appear on long-tail queries
  • Months 4–6: growth on mid-range queries, the first steady leads from organic
  • Months 7–12: reaching the top on the main commercial clusters, traffic grows non-linearly
  • After a year: holding and expanding, with a cost per lead noticeably below paid ads

What the pace depends on

Domain age (a new site ranks cautiously for the first six months), how competitive the niche is, the current technical state and — most of all — the speed of implementation. We regularly see projects where the audit was delivered in February and the fixes were made in September. In those cases SEO is not "not working", it simply never started. Local business moves faster than national

A dental clinic in a city of a million can get its first leads in the second month, because competition in the geo results is lower and half the work happens on maps. How to tell the work is going right before any leads appear

There will be no leads in the first two months — but the leading indicators should be moving: the number of indexed pages grows, the number of queries where the site appears at least in the top 50 increases, load time falls, bounce rate declines. All of this is visible in Webmaster and Metrica. If none of these has moved after two months, you need a conversation with your contractor. What it costs

A market benchmark for 2026: a services site of 20–40 pages runs 60–100 thousand roubles a month with full management; an online store starts at 120 thousand. A one-off audit with a work plan is 60–120 thousand. Anything below 40 thousand a month usually means 8–10 hours of work, which is enough to maintain but not to grow.

When SEO is not the right fit

  • You need sales here and now and the business will not survive six months without leads — start with ads
  • A niche with near-zero search demand: demand has to be created, not harvested
  • A one-off promotion or event with a two-month horizon
  • No resource to implement the fixes — without a developer, SEO turns into reports

How to combine it with advertising

A healthy scheme for the first year: paid search brings leads now and at the same time supplies data on which queries convert. That data feeds straight into prioritizing the semantic core. After 8–10 months the organic share grows and the ad budget can be cut on the clusters where you are already in the top.

The main rule: measure cost per lead over time, not positions. Over a year organic usually costs 2–4 times less than advertising — but only if the work really was carried out all twelve months.
